Governing the Data & AI pathway through value

An insurance-services group prioritises its investments, its use cases and its operating model · North Africa.

Capability installedA decision framework and a target operating model
The challenge

The group wanted to strengthen its position in its market and prepare its regional expansion through data and AI. The real issue, however, was not to multiply technology investments, but to select those capable of producing demonstrable value for operations, customers and growth.

The intervention

Connect data to the group's ambition

Translate the growth strategy into value objectives and priority application areas.

Prioritise the investments

Assess the use cases by their economic contribution, their value to customers and their implementation complexity, then build a multi-year pathway.

Set up the conditions for scaling up

Define a platform decoupled from the existing systems to reduce execution risks, a target operating model, and explicit milestones to continue, pause or stop each use case, with a handover of responsibilities organised in stages, through to full ownership by the group's teams.

The results observed

The executive committee has a prioritised portfolio of use cases, a budget pathway, a target architecture and explicit criteria to decide, at each milestone, whether to continue, redirect or stop an investment.

What remained

A roadmap the group can steer, a Data operating model sized to its ambition, and a decision framework that connects every Data and AI investment to an expected, verifiable value.
